Production Optimization Complex Assembly

Production Optimization
Complex Assembly

The Project

CUSTOMER
Family owned company with >€ 200 m annual turnover

CHALLENGES
OEE < 55% @ planned 80% PROJECT DURATION
3 month

RESULTS
Identify and realize measures to reach an OEE of 80-85%
(equals 20-25% cycle time reduction without additional investments)

METHODS
Covalex-Process Flow Analysis
Waste Analysis
Covalex-Cycle Time Study
Covalex Approaches to optimize automated and manual Processes

Approach:

The current production lines have not reached the target OEE over a longer period of time and our customer targeted to improve the cycle time and the performance of his electric motor production line by 20%.

As part of the project, a total of 5 different production systems, two pre-production machines, one semi-automated assembly system and 2 highly automated assembly systems were analyzed. A total of 88 individual production modules were analyzed. Covalex analyzed more than 14,000 movement sequences and optimized a total of 2,750 sequences. In addition, the manual workstations were optimized in terms of ergonomics and cycle times using the MTM method.

Overall, the cycle time could be optimized by up to 30%. Realistically, 20-25% can be achieved in series production. An implementation plan was worked out together with our customer. The main focus is on adapting the individual system processes on the programming side, which means that any investment can be avoided.

Our customer was supported by us during the implementation to realize the potential. On average, the OEE was increased to 81%.
